President and CEO Hiroya Masuda holds the top executive authority. The firm's two main balance sheets — Japan Post Bank and Japan Post Insurance — each maintain their own investment teams operating within board-approved risk frameworks under the holding company's consolidated oversight. Key investment mandates at Japan Post Insurance have been managed by both internal portfolio managers and external asset managers selected through procurement processes.

The Japanese government owned roughly one-third of Japan Post Holdings shares following the third stage of its IPO in 2021, placing the firm under the Ministry of Finance's jurisdiction for residual state oversight. The remaining shares trade publicly on the Tokyo Stock Exchange. This hybrid structure subjects the group to both shareholder return expectations and statutory mandates regarding universal postal service.

The firm does both. Japan Post Holdings and its subsidiaries make direct real estate acquisitions globally and operate joint GP vehicles — including a private equity fund with Mitsui & Co. and the Japan Post Spiral Regional Innovation Fund with Spiral Capital. Japan Post Insurance also allocates to external private equity and infrastructure fund commitments as part of its diversification strategy.

The Japan Post Spiral Regional Innovation Fund, co-managed with Spiral Capital, targets early-stage and growth-stage companies in regional Japanese markets. The mandate emphasizes businesses that can leverage the Japan Post network — over 23,000 post-office branches — for distribution, logistics, or financial-service partnerships.

Japan Post Holdings maintains a global real estate portfolio concentrated in commercial office buildings, mixed-use developments, and logistics facilities. Core holdings include JP Tower in Tokyo's Marunouchi district, the Hulic JP Akasaka Building, and the Omiya JP Building in Saitama. The global industrial portfolio extends into markets beyond Japan, managed by subsidiary real estate teams.

Japan Post Holdings developed JP Tower on the site of the former Tokyo Central Post Office and retains a significant ownership stake in the mixed-use complex. The firm co-operates the Intermediatheque museum inside JP Tower with the University of Tokyo, housing a collection of academic and cultural artifacts that doubles as a public-facing educational space.

The two firms established a joint general-partner fund for private equity investments, merging Japan Post's balance-sheet capital with Mitsui's deal-sourcing infrastructure across industrial and energy sectors. The partnership gives Japan Post Holdings direct exposure to buyout and growth-equity transactions that align with its long-duration liability profile.
